Speed of takeaway

I'm a relative beginner (just starting second season). I tend to have a fairly short backswing, due to age and flexibility problems in my front (left) shoulder on which I had surgery a few years ago. I have a basic conflict between two "goals" that I'd like resolved: Particularly with my driver, if I go back slow, my backswing tends to be even shorter, and I don't think I get a full wrist cock at the top. On the other hand, if I go back faster, the momentum carries my arms higher and more around I get more cock in my wrists. When I do this, my swing has more snap, but is much more erratic, leading to shots that can go just about anywhere. What do you suggest as a "compromise"?
